Nobody has a budget line for what you sell

Before anyone can buy your category, somebody inside their business has to argue it into existence.

There is a kind of hard that only applies to genuinely new propositions.

With an established category, the buyer's question is which one. Procurement has a code, finance has a line, somebody owns the renewal. Competitive, but structurally simple.

Without one, the question becomes what even is this and who here decides. No budget line. No owner. No renewal date. And the honest answer to what does this replace is often nothing, it covers a cost you currently absorb quietly.

The mistake almost everyone makes

The instinct is to explain the mechanism harder. More detail, another diagram, a deeper technical page.

It fails because the confusion is not technical. They understand it fine. What they cannot work out is where it sits in their organisation, whose budget it comes from, what happens at audit, and how they explain it to a boss who has never heard of it.

Build the internal business case for them

A short document your champion can adapt and forward. What problem, what it costs today, what changes, what it costs, what the risk of trying is.

A clear answer to who normally owns this, based on how it worked at the last three companies you sold to. Genuinely useful and almost never provided.

A small first step. One team, one region, one product line. Categories get created by survivable risks, not strategic bets.

And precedent, which is not the same as logos. "Three firms of your size now run this alongside the old approach" does real work even unnamed.

Frame against the status quo

Your competitor is almost never the other new entrant. It is inertia and the entirely rational decision to do nothing for another year.

So comparison tables matter less than making the cost of the current arrangement visible. Quantify what is being tolerated and you create the budget line that did not exist.

How to know it is working

The leading indicator is language, not pipeline. When prospects describe your category in their own words, when somebody uses your framing unprompted, when the question shifts from how does it work to who normally owns this, the category is forming.

That is slow and it compounds, which is uncomfortable for a business measured in quarters.

They are not confused about your product. They are confused about how to buy it without looking reckless.

Lead with the outcome and keep the mechanism for the second conversation, with the person whose job is to interrogate it. Reasons to believe are worthless before somebody wants to believe.
